01Module 1 · Define

Price the problem and charter the project

You put poor quality in dollars from the records, then pick the project with a scorecard, not the loudest voice in the room. Nothing leaves Define without a problem statement free of cause, solution and blame, and a sponsor's signature at Tollgate 1.

02Module 2 · Measure

Trust the gauge, then state the baseline

You check that the gauge can see the tolerance and the process is stable before any capability number. At Kestrel, the dial caliper the shop trusted fails its gauge study, and every 06:30 subgroup sits above the upper control limit.

03Module 3 · Analyze

Prove the cause before anyone pays for a fix

Fishbone, 5 Whys and a C&E matrix give you suspects. Pareto and multi-vari charts show where the variation lives. Then you pick the test from how the data was collected, read the p-value for what it says, and find the confounder before anyone gets retrained.

04Module 4 · Improve

Fix the verified cause and prove the fix worked

Every fix has to hit a supported cause, cheap and reversible first, with payback worked on net savings, not a vendor's headline. A designed experiment switches the causes on and off, then a pilot runs against success criteria and a rollback written before the first part.

05Module 5 · Control

Hold the gain and get the savings signed

Control limits come from the process and spec limits from the customer, and you never draw one as the other. You write control plan rows that say who, how often, with what and then what, a reaction plan that contains, corrects and records, and net savings finance validates.

What a Master Black Belt checks first

Stability before capabilityA Cpk on a process the chart shows is unstable describes nothing. Capability is quoted only for a stable window, with its dates and point count, using within-subgroup sigma.
A gauge that passed its own studyA baseline built on a gauge that fails its study is built on noise. The gauge is judged on %Study Var or %Tolerance, not %Contribution, with ndc of 5 or more.
A cause, not a confounderA fix has to trace to a cause the data supports and an on/off trial confirms. Blaming or retraining people on a comparison that's confounded with something else is a critical error.
Net savings finance signedGross cost of poor quality isn't savings, and a soft benefit isn't cash. Net hard savings, with the fix's running costs taken off, count as validated only after finance signs.
